For much of the last two decades, SaaS value was easy to explain.
Users logged in. Seats expanded. Interfaces scaled.
AI has changed that equation.
Across conversations with SaaS executives, boards, and investors, one concern keeps surfacing: if AI agents increasingly do the work, what anchors platform value? The fear is not that AI will underperform, but that it will perform outside the platform.
This is the moment SaaS leaders must confront directly. This shift is a massive business model change more fundamental than the move from on-premise to the cloud. It requires a total reinvention of how we build, sell, create and capture value.
AI doesn’t just introduce new features. It rewires how work gets done. This shift is already showing up in enterprise software roadmaps. Gartner projects that 40% of enterprise applications will include task‑specific AI agents by the end of 2026, up from less than 5% the prior year. This signals a rapid move from software designed for users to platforms built for autonomous execution.

Many SaaS companies are responding by adding copilots, assistants, or embedded chat experiences. These are necessary, but they are insufficient for long-term defensibility. On their own, they rarely unlock the level of ROI enterprises expect from AI investments.
The issue isn’t intelligence, it’s workflow design. Value comes from re‑imagining workflows so agents can reason and make decisions, with guardrails, rather than just automating a few manual steps. This is what enables semi‑autonomous execution at scale.
This gap shows up clearly in enterprise adoption data. Only 15% of IT application leaders say they are currently considering, piloting, or deploying fully autonomous AI agents. This highlights how few organizations have moved beyond experimentation into production execution.

The real winners won't just provide tools. They will provide the orchestration moat: the unique combination of industry-specific data, proprietary knowledge graphs, workflows and cross-tool coordination that a generic LLM cannot replicate.
We are already seeing this shift take hold across the SaaS landscape. Leading platforms are moving beyond AI add‑ons and embedding agentic execution directly into their core products. They coordinate work across systems, governing autonomous behavior, and proving outcomes at scale. While the archetypes vary, success consistently shows up where platforms own execution, trust, and economics rather than relying on surface‑level automation.
AI cannot remain an interface feature. Leading platforms are rebuilding product roadmaps around agentic workflows where AI owns outcomes end‑to‑end, escalating to humans only for judgment or exception handling.
AI agents do not operate inside a single application. Coordination across CRM, ERP, data platforms and third‑party tools becomes the advantage. Platforms that own orchestration embed themselves directly into how enterprises operate.
AI rarely fails at scale because it doesn’t work; it fails because it isn’t trusted. Leaders are embedding governance, auditability, cost visibility and deterministic controls directly into the product.

You cannot credibly sell AI transformation you haven’t executed yourself. Leaders are deploying agentic solutions internally to generate production scale proof before asking customers to follow.
Hiring alone will fail as skill demand exceeds supply. Winning organizations embed AI into daily workflows and upskill their workforce, tying adoption directly to roles, incentives, and measurable outcomes.
Traditional SaaS metrics don’t capture AI’s impact. Leaders are introducing AI native signals (Agent usage, outcomes, and cost to serve) that stand up to investor and buyer scrutiny.
The market is moving past AI narratives and toward AI evidence. The implications extend beyond technology choices. IDC predicts that by 2027, half of enterprises will use AI agents to redefine how humans and machines collaborate, signaling a fundamental shift in enterprise operating models over the next two years. Enterprises are unlikely to abandon SaaS in favor of bespoke AI stacks wholesale. The total cost and operational burden are too high. But they will abandon platforms that fail to evolve toward agentic execution, trusted autonomy, and measurable outcomes.
What matters now is whether SaaS platforms can demonstrate production scale adoption, measurable outcomes, and repeatable economics. That requires more than innovation. It requires industrialization.
The companies that win will be those that turn agentic workflows, orchestration, trust, pricing, and metrics into core operating capabilities, and then prove their impact consistently across customers, earnings, and the enterprise.
