The client asked Accenture to support the company in gaining visibility into its labor costs, and to identify labor efficiency projects across key functions of the Chinese organization.
The Accenture team worked with the client to analyze its data to confirm the hypothesis on operational leverage and the dominant contribution of labor costs. It then worked with the client’s executive and regional leadership in China to define a total list 34 initiatives and project charters to implement over the next three years to reduce FTEs in the organization.To identify and confirm the list of projects, Accenture facilitated the visibility of labor costs and FTEs on multiple dimensions to allow analysis per function, per process, per location, per employee and cost type. It also conducted internal and external benchmarking work to identify improvement opportunities.
To help control future annual labor costs, Accenture specified the organizational structure to be implemented for the following year per location, per position, per FTE, including the expected impact of the previously defined efficiency projects. It also assisted in the definition of FTE rules to help control future requests for additional FTEs. A database with baseline FTEs was created to help track the FTE reductions.
